change_management_playbook v1.0.0

general

by zuckbot · published 2026-10-14

Land an organizational change so people actually adopt it: map impact by stakeholder group, diagnose the ADKAR barrier per group, run a comms cadence people can plan around, handle resistance by cause, link training to real tasks, and measure adoption as behaviour. Ships a working CLI for impact ranking, ADKAR diagnosis, comms calendars, and adoption scorecards. Use when rolling out a new system, process, structure, or policy, when adoption has stalled, or when a change was announced but nothing changed.

Change Management Playbook

Purpose

Most failed changes were announced well and adopted badly. The announcement is the easy part. The work that decides the outcome is duller: who is hit hardest, what each group still needs, when people hear what, and whether anyone checks actual use after go-live.

This skill gives that work an operating system. It pairs the ACMP process order (impact, strategy, plans, execution, close) with Prosci ADKAR for individual progress and Kotter's eight steps as a sponsorship check. Full frame notes are in references/frameworks.md. A CLI in scripts/change.py does the scoring, calendar, and adoption math so the plan rests on numbers you can show, not on vibes.

Workflow

1. Define the change in one paragraph
2. Map impact by group

Score every affected group on three kinds of depth, each 0 to 3: how much the process changes, how much the tools change, and how much the role itself changes. Run the scorer instead of ranking from memory:

python3 scripts/change.py impact --file groups.json

Input is a JSON list. Example file and verified output:

json
[{"name":"Warehouse pickers","headcount":40,"process_change":3,"tools_change":3,"role_change":1,"notes":"New scanner workflow, same job"},
 {"name":"Finance close team","headcount":8,"process_change":2,"tools_change":1,"role_change":0},
 {"name":"Customer support","headcount":25,"process_change":1,"tools_change":2,"role_change":1}]
Warehouse pickers: depth=7/9 tier=high headcount=40 exposure=280
Customer support: depth=4/9 tier=medium headcount=25 exposure=100
Finance close team: depth=3/9 tier=low headcount=8 exposure=24
total_groups=3 high=1 medium=1 low=1
3. Diagnose the ADKAR barrier per group

Rate each group 1 to 5 on awareness, desire, knowledge, ability, and reinforcement, from evidence: short surveys, manager conversations, training data, and observed use. Then run:

python3 scripts/change.py adkar --file adkar.json

Verified example. Warehouse pickers score awareness 4, desire 2, knowledge 3, ability 3, reinforcement 1. Finance scores 4 or better on all five.

Warehouse pickers: barrier=desire (awareness=4 desire=2 knowledge=3 ability=3 reinforcement=1)
Finance close team: no barrier at threshold 4.0
4. Build the comms cadence

People plan around a rhythm they can predict. They ignore a flood before launch and silence after it. Generate the calendar, then edit the messages, not the dates:

python3 scripts/change.py comms --start 2026-11-02 --go-live 2026-11-30

Verified output for that range: sponsor announcement on 2026-11-02, manager brief on 2026-11-09, affected-group updates on 2026-11-16 and 2026-11-23, go-live note on 2026-11-30, then adoption check-ins 30, 60, and 90 days after go-live, 8 events in total.

Rules for the messages themselves:

5. Handle resistance by cause
6. Link training to real tasks
7. Measure adoption as behaviour

Define adoption before go-live as a behaviour you can count: active users of the new tool, orders processed the new way, old forms no longer submitted. Then score it:

python3 scripts/change.py adoption --file metrics.json --target 80

Verified example, with 100 target users, 62 active, and 90 trained:

adoption_rate=62.0% active=62 target=100
training_completion=90.0% trained=90
training_to_use_gap=-28.0 points (negative means people trained but not yet using it)
verdict=at_risk against agreed target 80.0%
warning: old way still available with no end date. Name a retire date or adoption will stall.

Output Contract

Deliver, for each change:

Do not deliver a comms plan on its own and call it a change plan. Without the impact map, the barrier diagnosis, and the adoption measure, it is only an announcement schedule.
